H.O.T. Human Organization Technology The Model The Work Governance & Security
The framework, on IBM i

H.O.T. on IBM i.
Start from the platform you already trust.

Most IBM i shops start AI with the technology. It’s the right door, and the wrong place to stop.

Becoming agent-ready on IBM i isn't one project. It's a capability across three dimensions: the platform that enforces what an agent may do, the people who know the system, and the structure that decides who approves what an agent proposes.

Pegasus4i enters through Technology, because that's where an IBM i shop already has standing, then moves to the people and the structure: T, then H, then O. H.O.T. is the discipline of building all three together.

H.O.T. is defined in full on humanorgtech.ai and practiced organization-first by Pegasus Collective. This page is the IBM i reading of it. The Organization dimension runs on ExO 3.0, the published methodology we build on. H.O.T. extends it with equal depth on the two dimensions ExO 3.0 treats thinly, Human and Technology.

The value sits in the two dimensions the budget starves. Not a failure of the models, a failure of allocation. H.O.T. exists to correct it, and to staff each dimension with someone who practices it.

The platform is already most of the way there.

Technology · grounded in the enterprise CTO seat and forty years on the platform

An agent is only safe to admit into a business if the platform beneath it can enforce what it's allowed to do: identity on every action, a record of every change, integrity held at the point of writing. IBM i was built that way. Object-level authority, journaling and commitment control mean the enforcement most platforms bolt on is already in the box. The work is reaching it, not rebuilding it.

This dimension is grounded not in a certification but in having run the seat: a decade as CTO of a billion-dollar consumer-finance enterprise, three software companies founded, and forty years on the platform from System/36 through IBM i.

Can your IBM i carry an agent, or only demo one?

This is where an IBM i shop already has standing, and why Pegasus4i starts here. It's also the dimension budgets fund first, which is why AI so often works in the pilot and stalls in production. Built right, it isn't the centerpiece; it's the floor the other two stand on.

The people who know the system climb first.

Human · grounded in the field, thousands of people, four continents

On IBM i, the knowledge that matters most often lives in a few people: the developers who know why the RPG does what it does, the operators who know which job can't run late. Agents don't replace that knowledge; they make it the scarce thing. The work is helping those people move from operator to governor, the ones who decide what an agent may do.

Jani Ashmore has done this work with thousands of people inside organizations like eBay, Intel, Rockwell Automation and Wells Fargo, from the C-suite to the front line. What holds is the same every time: leaders lead themselves first, and culture shifts one person at a time.

Can the people who know your IBM i govern agents, or only keep the old jobs running?

This dimension decides whether anything else holds. Rebuild the work, and if the people who know the system aren't the ones governing it, the knowledge walks out with them.

The structure has to say who decides.

Organization · grounded in ExO 3.0

When an agent proposes a change to the system of record, someone has to own the decision to commit it. In most IBM i shops that line of authority was never written down; it lived in habit and in who you called. Agents need it explicit: which decisions they make alone, which a named person approves, and how that line moves as trust is earned.

ExO 3.0 is that discipline. It begins with the Massive Transformative Purpose, the organizing intent every structural choice is measured against. From there DRIVE turns intelligence into speed, and SHAPE keeps the structure sound as it accelerates.

When an agent proposes a change to your system of record, who is named to commit it?

This dimension decides whether readiness can take hold at all. Without it the platform enforces rules nobody owns, and the people have nowhere to put their judgment.

The three dimensions, seen whole

On IBM i, the three dimensions move as one, starting from the platform.

See how the three map onto the 4i Advantage as a single navigable model, then walk the six-phase journey that moves an organization from where it stands to where it's going.

The rope
Handed off in sequence, tension is lost at every seam. Wound together, the three carry load as one.

The three dimensions are not phases and not departments. Run them in sequence (prepare the people, then redesign the org, then re-platform) and each hands off to the next, losing tension at every seam. That handoff is the most common shape of a failed transformation, and exactly what three separate vendors produces.

H.O.T. holds all three under tension at once. The human change is designed against the structure it will live in; the structure against the platform that must carry it; the platform around the people who will use it.

Build all three under tension, or hand them off in pieces and hope they hold.
